## Overview

A facilitated offsite for leadership and management teams who need to agree priorities, make trade-offs and leave with decisions that hold. We design the agenda with you, run it with an experienced facilitator, and help you follow up afterwards.

### The business problem

Many leadership offsites produce good conversations and a long list of ideas, but few decisions. The same topics come back at the next meeting, owners are unclear and the plan quietly fades. Usually the cause is not the people: the agenda tries to cover too much, the hard trade-offs are left until the last hour, and nobody writes down who decided what.

### How we run it

**Diagnose.** Before the offsite we interview the sponsor and a few participants, and run a short anonymous survey on priorities, tensions and open decisions. **Design.** We turn that into an agenda built around three to five decisions you actually need to take, with the right inputs prepared in advance. **Run.** A senior facilitator guides the sessions with simple structures: options on one page, criteria agreed before the debate, time-boxed discussion and a clear decision rule. **Debrief.** Each day closes with a review of what was decided, what was parked and why. **Follow-up.** You leave with a written decision log and a 90-day plan, and we check in on progress at 30, 60 and 90 days.

### Formats

- **Half day:** one focused decision, for example annual priorities or a go / no-go, at your office or a nearby venue.
- **Full day:** a strategy day with two or three decisions and a short team experience in the late afternoon.
- **2–3 day offsite:** the classic format, with travel to a calm venue, working sessions in the mornings, a facilitated simulation or outdoor challenge, and time for informal conversations.

### How we measure impact, honestly

We do not promise percentages. We agree with you what "better" looks like and track it simply: a short pulse survey before and after the offsite on clarity of priorities and confidence in the plan, the decision log itself (how many decisions were taken, with owners and dates), and a commitments review at 30, 60 and 90 days to see what moved and what got stuck.

## Sample agenda

- **Day 1 Where we stand** Arrival and lunch, survey results and what they tell us, agreeing the three to five decisions for the offsite and the criteria for each. Evening: dinner without slides.
- **Day 2 Choices and trade-offs** Options on one page for each decision, time-boxed debate and decisions with owners. Afternoon: a facilitated simulation that tests how the team decides under pressure, followed by a debrief.
- **Day 3 From decisions to a plan** Turning decisions into a 90-day plan, agreeing what you will stop doing and how you will communicate it. Close with commitments and departure after lunch.

## Questions

### How is this different from a regular leadership retreat?

The agenda is built around a small number of decisions you need to take, not around topics. Every session has a clear output, and you leave with a written decision log, owners and a 90-day plan rather than a list of ideas.

### Can our own CEO or HR lead facilitate parts of it?

Yes. Many clients want the CEO to open and close the offsite and lead specific sessions. Our facilitator designs the flow, keeps time and handles the difficult moments, so your leaders can take part fully.

### How far ahead should we plan?

Six to ten weeks is comfortable: two to three weeks for interviews and the survey, and time to book a venue. A focused one-day format can be prepared in three to four weeks if the venue is available.

### Is the information from interviews kept confidential?

Yes. We share themes, not names, with the sponsor, and survey answers are anonymous. We agree what will be shared before we start.
