The session focuses on one real plan: a launch, an investment, a reorganisation or a strategy. First, the pre-mortem: everyone imagines it is a year later and the plan has clearly failed, and writes down silently why it happened. The reasons are collected, clustered and ranked, so that quiet concerns get the same weight as loud ones.

Then a red team, a small group asked to think like a competitor, a sceptical customer or a regulator, prepares the strongest possible attack on the plan, while the blue team prepares its defence and improvements. The facilitator keeps the exchange respectful and focused on evidence.

The session ends with a short list of the most important risks, the assumptions behind them, and concrete actions and owners to strengthen the plan.
